The GTM Collapse

The go to market motion built for human buyers is collapsing under the weight of agentic AI.

A large and fast growing share of software buyers now start vendor research inside an AI assistant rather than a search engine or a company website. By the time a prospect fills out a form or takes a call, an AI system has often already narrowed the field to a handful of vendors (frequently well under ten) based on sources the vendor never controlled and, in many cases, never optimized for.

That creates a three stage collapse in the traditional funnel. First, the shortlist gets built invisibly: AI models generate a small set of credible vendors before any human contact occurs, using signals a marketing team can't see happening in real time. Second, a huge amount of go to market spend keeps flowing into channels built for buyers who never show up: SEO tuned landing pages, retargeting campaigns, and nurture sequences performing, in effect, for an empty room. Third, when AI does evaluate a vendor, it leans on third party signals (analyst coverage, earned media, independent reviews) rather than the company's own polished messaging, and generic SEO copy tends to lose to specific, authoritative, third party verifiable content.

The implication is not that marketing stops mattering: it's that the terrain marketing needs to win on has moved. Owned channel optimization for a human funnel is fighting the wrong battle when the decisive shortlisting increasingly happens somewhere the vendor doesn't have direct control over.

Rebuilding around this reality means measuring a different thing: not top of funnel visits, but whether the company actually shows up inside AI generated answers; not just pipeline volume, but authority in the third party venues those answers draw from; and a sales motion redesigned for buyers who arrive already informed and can move to a decision in days rather than quarters, because the traditional education stage of the funnel has already happened somewhere else.
